Your Piano Key Is Slow To Come Back Up. Here's How To Find Out Why In Ten Minutes.

Most people who search this have already decided the piano is worn out and the repair is going to be four figures. Two of the eight causes below cost nothing and take five minutes with a phone light, and the most common one clears up on its own when the weather turns.

Before you reach for a can of anything, WD-40, silicone, sewing machine oil, graphite: none of those shrink wool, and swollen wool is the most common reason a key crawls back up. What they do is leave a residue that grabs dust. AAA Piano documented an upright whose owner, almost 30 years ago, hired a technician who sprayed WD-40 into every action center pin. The oil "left an oily residue that attracted dirt and dust and caused the flange felt to harden onto the center pins." It worked well for a short while and then the whole action stopped, and fixing it meant going through hundreds of pins and bushings one at a time.

The Wippen Lift That Splits Eight Causes In Half

Every cause on this page lives on one of two sides, and most of the sorting you can do sitting on the bench. The key side means the wooden key stick and the pins and cloth it rides on. The action side means everything above the key: hammers, wippens, dampers, springs.

On an upright, take the top lid off and pull the front board, the panel above the keys, usually held by two clips or two turn buttons. On a lot of uprights the music desk or the fallboard has to come off before that panel will clear, and the panel is heavy enough to break key tops if it lands on them. Two hands, and set it on the floor before you go any further.

Now put a finger under the wippen for the bad note, the lever the key's capstan pushes up, and lift it by hand. Lift the wippen body only. Don't hook a finger around the bridle strap or the catcher, because a bridle strap that's been in there since 1974 tears if you look at it hard, and if the strap on that note is already frayed, stop there and call somebody. If the hammer flies at the string and the whole assembly drops back smartly when you let go, the action is healthy and your problem is in the key. Hold that wippen up, which disconnects the key from the action, and press the key down a few times. If it still drags, you're on the key side.

On a grand, prop the lid and watch the hammer. If the hammer drops back to the rest rail crisply while the key lags behind it, key side. If the hammer hangs up near the string, action side.

1. The Keyslip (Free, Takes Five Seconds)

The keyslip is the long strip of case wood running across the front of your white keys. Grands and uprights both have one. It's solid wood, it swells, and its mounting screws get overtightened. When it bows inward it presses on the key fronts and holds them down.

Look along the gap between the slip and the key fronts. You should see daylight. With a key stuck, pull the keyslip gently toward you, away from the keys. If the key pops up the instant you pull, you found it. This usually hits a cluster of keys at one spot, typically where a screw sits or where the board is bowed. The fix is shimming the slip outward, about $75 an hour on the published rate at Willey Piano Tuning in Renton, Washington, and usually absorbed into a tuning visit.

2. A Dime Standing On Edge

Coins, paper clips, pencil caps, staples off sheet music. A dime standing on edge between two key sticks will lock a key sideways, and eraser crumbs on the keybed will hold one down.

The tell is sudden onset with no weather pattern, on one key or two neighbors. The key may sit visibly high or low at rest, or refuse to go all the way down. Shine your phone light into the gaps either side of the key. If you can see the object and get it out with a thin card, that's a free repair.

If it's gone under the keys, stop. Getting it out means the fallboard and keyslip come off and keys come up off their pins. Willey Piano Tuning in Renton WA lists a $125 evaluation without tuning, which is cheaper than a key stick snapped at the balance rail.

3. Swollen Key Bushings, The Humidity Answer

Each key rides on two steel pins: a round balance rail pin at the fulcrum, and a flat, oval front rail pin up at the key front. Both slots, called mortises, are lined with wool bushing cloth. Wool takes on atmospheric moisture and swells, and the clearance around the pin closes up. The only thing pushing your key back up is its own weight plus its lead weights, so a few grams of added drag stops it.

You'll know it by the calendar. It tracks weather, it's worse in a humid week, it clears up in dry weather, and it takes out a run of neighboring keys at once. PTG Technical Bulletin #3 (1993) puts the target at 42% relative humidity inside the piano. Steinway publishes 40 to 60% RH at 68 to 78°F. Yamaha calls 40 to 45% ideal and lists sticking keys outright as a symptom of excess moisture.

The fix is easing, which a technician does with key easing pliers to a specific target. Quality Piano Tuning Services' published grand price list puts easing key centers at $55.00 and a complete set of new key bushings at $490.00 for the piano. In a Nashville August this is most of what I do on a house call, a handful of keys eased while I'm there for the tuning anyway. Willey charges $240 for a tuning that includes up to a half hour of extra work, then about $75/hour past that. 4. Corroded Or Twisted Key Pins

Those pins are nickel-plated steel. When the plating corrodes, the surface goes from slick to abrasive and brakes against the cloth. The front rail pin is oval, set with its flats parallel to the slot, and if somebody rotated it in its hole the wide dimension now grips the narrow slot.

The tell is that it doesn't come and go. Same drag in July and January, usually scattered single keys, common in old pianos and anything that lived in a basement or near salt air. If a tech eased your bushings last year and those same keys drag now in dry weather, it's the pins. The repair is keys off and out of the piano, each pin polished on the bench with 0000 steel wool, then a liquid polymer lubricant like Protek CLP. Steel wool never comes out over an open soundboard. That same Quality Piano list prices cleaning balance and guide pins at $26.25 (shop), and that assumes the keys are already on a bench; in your living room it's hourly.

5. Action-Side: Tight Center Pins

Every pivot in your action is a center, a nickel-silver pin through a felt-bushed hole in a wooden flange. Bushing felt swells, pins corrode, friction climbs, and the whole assembly gets lazy. In a grand the hammer and wippen come back by gravity alone, so friction there slows the fall and drags the key with it. Sluggish centers also refuse to repeat fast, so try trilling the note.

Your technician can measure this. Normal downweight is around 50 grams with upweight at least 20, and a downweight-minus-upweight spread of 20 to 30 grams is normal. Those figures start life as Steinway's spec for the S, M and L, where downweight tapers to 47 grams in the high treble. Over 30 grams means excessive friction somewhere in there. Repinning means broaching the bushing to size and fitting a different pin diameter. The same list quotes $20.00 per center to repin. Ten bad notes is $200. A whole action is reconditioning work.

6. Uprights Only: Butt Springs And Bridle Straps

A grand hammer falls by gravity. An upright hammer sits horizontal and can't, so it's returned by a hammer butt spring and helped by the bridle strap tying the catcher to the wippen. On Yamaha uprights built from the 1960s into the mid-1980s that spring sits in a braided silk flange cord that goes brittle and snaps, usually announcing itself as a hammer that double-strikes or won't repeat. Yamaha corrected the cord in the 1980s, so later instruments are clear.

This arrives as a step change. A note that was fine last month now leaves the hammer hanging, no weather involved. With the front board off you can see it: a broken bridle strap dangles loose off the wippen, a sprung butt spring sits off its groove. A full set of bridle straps replaced professionally ran about $350 at Bruce Piano in Edmond OK, on a page they posted in October 2022.

7. Grands Only: The Damper Guide Rail Bushings

Each damper wire passes through a felt-bushed hole in the damper guide rail. That felt packs tight around the wire, the damper rises and falls slowly, and since your key is lifting the damper underlever, the drag comes straight back to your finger.

This cause brings a second symptom nothing else on this list produces: the note keeps ringing after you let go. Look over the strings and watch the damper head. If it drifts down onto the string instead of dropping, that's your bushing. The damper break falls somewhere in the top octave and a half, and where exactly depends on the maker: Yamaha grands typically run 69 dampers ending at F6, Steinway models run anywhere from 67 to 71. Find the last damper on your own piano; nothing above it can be this. Technicians ease these with a heated bushing easer. It's regulation work, and Quality Piano Tuning Services lists a full in-home grand action regulation at $700.00.

8. Verdigris (New York Steinway Owners, This One's For You)

Green corrosion where the nickel-silver center pin meets the bushing. Nickel silver is a copper alloy, and copper alloys go green. Tom Parsons traces it to the paraffin and tallow moisture-proofing the factory applied to the wooden action parts, which leaches out over decades and eats the cloth and the pin. Brad Fant Piano Service flags American pianos from roughly 1900 to 1950, most famously New York Steinways from the early 1900s through the mid-to-late 1940s, plus Knabe and Everett.

The picture is a 1928 New York Steinway where the entire keyboard feels heavy and every hammer is slow, and where a lubrication job from two years ago has already worn off. Technicians have thrown heat and chemistry at verdigris for close to a century. Because the contamination sits in the wood as well as the cloth, Parsons puts a corrective treatment at three months to a few years if it works at all, and says the condition always returns; Fant says there's no known cure short of replacing the components. Replacing the parts outright, new hammer and wippen flanges along with their rails, is a different order of money: Concord Piano publishes $20,000 for a full grand action rebuild covering all action, damper action, trapwork and pedal parts, with a $150 inspection fee.

What NOT To Do (The Danger Zone)

No aerosol lubricants. Covered above, and it's the one move on this page that can turn a $55 easing job into a rebuild.

No alcohol. Yamaha's care guidance says alcohol-based cleaners crack keytops. Impure denatured alcohol also carries water, which swells the bushing worse than it was. Technicians do use a controlled alcohol and water mix to shrink bushings that have gone loose, which is the opposite complaint from the one on this page, and they argue amongst themselves about the water content. It is not a home procedure.

Do not wet-wipe the keys. Water running down the sides of the keys reaches the front rail mortise and swells the bushing. This is the most common self-inflicted sticking key there is. Barely damp cloth, back to front, a few keys at a time, dried right away.

No jar of water in the case. PTG's position is that you can seldom control a piano's humidity by controlling the room, and the answer is a system installed inside the instrument. Alexander Peppe put a Piano Life Saver at $650 to $1,300+ installed in May 2026, with pads and treatment at $30 to $40 a year if you replace them yourself.

No space heater, and no light bulb in the bottom of the case. Yamaha's guidance says overshooting on dryness shrinks wooden and felt components, loosens tuning pins, and in severe cases separates the soundboard and joints. A bulb in an enclosed wooden case is a heat source with nowhere to send its heat.

Don't force the key, and don't pry it up. Keys break at the balance rail. If a coin is wedged against a key stick, the key is the thing that gives.

Don't pull the action out to have a look. On an upright with aged bridle straps the wippen swings down when the action comes out, the jack jams the hammer butt, and lower flanges snap on reinstallation.

Don't buy easing pliers. Easing is one-way. Over-compressed felt doesn't come back, and you've turned a sluggish key into a wobbly one that now needs the $490 rebushing.

Don't grab a key pin with bare pliers. A scarred pin chews the bushing every time it moves after that. We tape the jaws.

When To Call: Causes 1 And 2 Are Yours

Everything from 3 down needs keys off their pins or parts off the bench, and both of those require somebody who does it for a living. Most of it is small money if you catch it. A $240 tuning visit with a half hour of easing built in fixes a lot of sluggish uprights, and if you're already on a sensible tuning schedule your tech will find it before you do.
